Building a Research and Development Hub in Poland in 60 Days: BOT and EoR in practice

Client and Challenge

When a US-based VP of Engineering reached out to us, his challenge was clear:

"We need to quickly replicate our core engineering team in Europe. We don't have a legal entity in Poland, we don't understand the local Labor Law, and we don't have time for a 6-month operational setup."

Our Approach

Instead of a traditional recruitment model, we implemented a complete Build-Operate-Transfer (BOT) framework:

  • Stage 1: Softlanding & EoR (Days 1–14) – Instead of making the client wait for official business registration, we stepped in as the Employer of Record (EoR). We set up a dedicated office space in Warsaw that met strict FinTech security standards.
  • Stage 2: Build & Operate (Days 15–60) – Leveraging our deep knowledge of the local IT market, we presented the first candidate profiles in 3 days. In 8 weeks, we recruited 12 senior specialists (Java, FE, Security Engineer, Cloud Architect). Over the next 18 months, we managed full HR, payroll, and day-to-day operations.
  • Stage 3: Clean Transfer (Month 18) – Once the hub reached full operational capacity, we transferred 100% of the team and infrastructure to the client's newly established Polish entity.

Results

Results in numbers:

  • $0 / PLN 0 in fixed internal administrative costs in Year 1.
  • 100% retention of engineers during the transfer phase to the target company.
  • 6 months saved on setting up the legal structure.

Conclusions
