Recruitment of a Security Analyst in the e-commerce sector

Client and Challenge

The client was an e-commerce platform with a large user base, preparing to expand into the Central and Eastern European markets. Poland was set to become the main operational hub.

During preparations, it became clear that the company lacked formalized security processes and had no dedicated person responsible for this area. While this had not been a critical issue before, with growing partner requirements (such as payment providers) and regulations (e.g., GDPR), the risks became real: from delays in expansion to loss of customer trust.

The HR team in Poland was still being built and did not yet have the full capacity to lead such a process independently. Meanwhile, the IT team attempted to recruit on their own but was already overloaded with ongoing projects. As a result, both sides decided to invite us as a recruitment partner.

Our Approach

  • Role definition workshop:
We started by jointly refining the role of a Security Analyst. During interviews with candidates, it quickly became clear that the original job description did not fully reflect the organization’s needs. We organized a workshop that allowed us to define the scope of responsibilities and align expectations for the new hire.
  • Expanding the sourcing strategy:
We went beyond the e-commerce sector and also targeted candidates from industries where operational security is highly advanced. This gave the client access to a wider range of experience and skills.

Results

  • Time-to-hire:
The entire process – from refining the role to the candidate’s first day at work – took 38 days.
  • Better role fit:
Clearly defining the scope of responsibilities allowed us to find a candidate who genuinely matched the company’s needs, rather than just fitting a generic “IT security specialist” profile.
  • Audit readiness:
The company successfully passed the security audit required by a global payment partner – one of the key conditions for entering new markets.
  • Process improvement:
The new analyst introduced practices that ensured security was integrated into daily development work. As a result, IT and developers began working within a consistent, secure process instead of in separate silos.

Conclusions

The biggest challenge was not the recruitment itself, but accurately defining the role and fostering close cooperation and partnership. Only after taking these steps was it possible to find a person who truly met the organization’s needs.
